Waterproof shells: what breathability can and cannot do

People buy expensive jackets and then get wet inside them and conclude the jacket failed. Usually the jacket was working exactly as physics permits.

The waterproof shell is the most expensive garment most outdoor people own and the one they are most often disappointed by. Much of the disappointment comes from an expectation the technology cannot meet.

How a membrane works

A waterproof breathable membrane has structures far smaller than a liquid water droplet and larger than a water vapour molecule. Liquid rain cannot get in; vapour from your body can, in principle, get out.

The catch is in "in principle". Vapour transmission requires a gradient — more water vapour and higher temperature inside than outside. When the outside air is warm and already close to saturated, that gradient is small, and the membrane moves very little moisture regardless of its specification.

So: a jacket that performs beautifully on a cold, dry, windy day will feel clammy in warm rain. That is not a defect. That is the operating envelope.

Wetting out, and why it matters more than the membrane

The outer fabric of a shell has a durable water repellent finish that makes rain bead and roll off. When that finish wears out, the face fabric absorbs water and becomes saturated — it "wets out".

A wetted-out face fabric blocks vapour transmission almost completely, even though the membrane underneath is still perfectly waterproof. You stay dry from rain and soaked from your own sweat, and it feels exactly like the jacket has leaked.

This is the single most common cause of "my expensive jacket failed". The fix is maintenance rather than replacement.

Washing your shell is not optional

Counterintuitively, a dirty shell performs worse. Body oils, sweat salts, sunscreen and grime attract water and destroy the repellent finish.

Wash it with a technical cleaner designed for the purpose — ordinary detergent leaves residues that make the problem worse, and fabric softener is genuinely destructive. Then reactivate the finish with warm air: a tumble dryer on low, or an iron on a low setting with a cloth between, depending on what the manufacturer permits.

When reactivation stops working, reapply a repellent treatment. A wash-in or spray-on product restores most of the original performance for very little money.

Do this two or three times a season if you use the jacket a lot. Most people never do it once and then buy a new jacket.

Comparing the specifications, briefly

Waterproof ratings and breathability ratings are laboratory numbers from standardised tests, and they are useful for ranking within a category and nearly useless for predicting how a jacket feels in use.

Higher numbers correlate loosely with better performance. They do not account for face fabric, fit, ventilation, or the conditions you actually use it in. A jacket with modest numbers and enormous pit zips will outperform a highly rated one without them on any hard uphill day.

Construction matters more than the rating

Two-layer constructions have a separate hanging liner — cheaper, heavier, less durable in a pack.

Two-and-a-half-layer has a printed or sprayed protective layer instead of a liner — very light and packable, less comfortable against skin, generally less durable.

Three-layer bonds a protective backer to the membrane — the most durable, best performing and most expensive, and what most serious mountain shells use.

Also check: taped seams throughout, a hood that adjusts and actually fits over a helmet if you need that, pockets that clear a harness and a hip belt, and cuffs and hem that seal without fuss.

Ventilation is the real breathability

Under hard exertion, no membrane can keep up with sweat production. The honest solution is holes.

Big pit zips, a front zip you can open, a hood you can drop. Opening a jacket for two minutes moves more moisture than an hour of membrane transmission, and learning to vent early is worth more than any fabric upgrade.

Use the right jacket for the day

A hardshell is for actual precipitation and serious wind. For dry cold with wind, a light windproof breathes far better and weighs less. For sustained heavy rain in warm conditions, sometimes the honest choice is to accept getting wet and carry a dry layer for stopping.

The people who are comfortable in bad weather are not the ones with the most expensive shells. They are the ones who vent early, keep the finish maintained, and carry a dry insulating layer for when they stop.
